How to Build a Lead Priority Queue in 60 Minutes

TL;DR

Grade every open lead A–F by Fit/Intent/Quality, rank by composite score (grade + overdue + recency), work top-down every morning. Start manual in Google Sheets; automate when you pass 200 leads.

01Why this matters

The bet behind the playbook.

Without a Priority Queue, your reps burn 30–90 minutes every morning deciding which lead to call first. That's ₹2–5 lakh per month in rep-hours wasted on triage, and 40–70% of Grade A leads going cold because they weren't called in the window. A priority system is the single highest-leverage behaviour change for most Indian B2B SMBs.

02What you need first

Gather these before you start.

  • Access to your current lead list (CRM, Google Sheet, or CSV)
  • A rough ICP definition — even 3 attributes is enough (industry, geography, company size)
  • 15 minutes of rep-shadow time to confirm current workflow
03The steps

Run it in order.

  1. 01

    Export your open leads

Pull every open lead from your existing system into a Google Sheet. Columns: name, phone, email, source, date added, last touch, stage.

  2. 02

    Score each lead

Add three columns: Fit (0–100), Intent (0–100), Quality (0–100). Score each lead by hand. Fit: ICP match. Intent: engagement recency. Quality: data completeness. 50 leads takes ~90 minutes the first time.

  3. 03

    Assign grades

    Grade A: F≥65 + I≥60 + Q≥60. Grade B: F≥55 + I≥40 + Q≥50. Grade C: F≥40 + I≥25 + Q≥35. Grade F: Q<20. Add a Grade column.

  4. 04

    Add rank score

    Formula: grade_points + overdue_bonus + recency_bonus. Grade weights: A=4000, B=3000, C=2000, D=500, F=-1. Overdue bonus: 800 if past SLA. Recency: up to 500.

  5. 05

    Sort and distribute

Sort by rank score descending. Top 30 per rep is the day's work. Share the sheet with reps Monday morning.

  6. 06

    Measure for 2 weeks

Track: % of Grade A contacted within SLA, ₹ recovered from previously-stale leads, Grade A conversion rate. Even a few reclaimed Grade A deals can add up to ₹1–3 lakh — the ROI that justifies the ritual.

  7. 07

    Automate when manual breaks

Past 200 leads, nobody updates the rank column religiously. Leadkaun automates this the same day — same formula, no spreadsheet maintenance.

04Mistakes to avoid

Where teams usually slip.

  • Sorting by recency instead of grade — defeats the whole point
  • Not decaying Intent over time — queue fills with stale Grade A leads
  • Working Grade F (junk) because they're 'easier to call' — burns time
