How to Build a Lead Priority Queue in 60 Minutes

Export your open leads
Pull every open lead from your existing system into a Google Sheet. Columns: name, phone, email, source, date added, last touch, stage.

Score each lead
Add three columns: Fit (0–100), Intent (0–100), Quality (0–100). Score each lead by hand. Fit: ICP match. Intent: engagement recency. Quality: data completeness. 50 leads takes ~90 minutes the first time.

Assign grades
Grade A: F≥65 + I≥60 + Q≥60. Grade B: F≥55 + I≥40 + Q≥50. Grade C: F≥40 + I≥25 + Q≥35. Grade F: Q<20. Add a Grade column.

Add rank score
Formula: grade_points + overdue_bonus + recency_bonus. Grade weights: A=4000, B=3000, C=2000, D=500, F=-1. Overdue bonus: 800 if past SLA. Recency: up to 500.

Sort and distribute
Sort by rank score descending. Top 30 per rep is the day's work. Share the sheet with reps Monday morning.

Measure for 2 weeks
Track: % of Grade A contacted within SLA, ₹ recovered from previously-stale leads, Grade A conversion rate. Even a few reclaimed Grade A deals can add up to ₹1–3 lakh — the ROI that justifies the ritual.
