How to Train Reps on a New Sales Tool (Without Losing a Week)

TL;DR

2-hour hands-on session per team, not a half-day slideshow. Reps log 5 real leads during the session. Follow up with a daily 5-minute check-in for the first week, then weekly.

01Why this matters

The bet behind the playbook.

Most 'sales tool rollouts' fail at week 2 because training was a PowerPoint, not a practice session. Reps leave knowing the features but not the workflow. Two weeks later, 30% have reverted to their old tool. Practice-based training closes the reversion gap.

02What you need first

Gather these before you start.

  • Tool onboarding done (Leadkaun onboarded, leads imported)
  • One manager + one power-user rep as champions
  • Team available for 2 uninterrupted hours
03The steps

Run it in order.

  1. 01

    Pre-session: import each rep's 10 real leads

Training works on real data, not demo data. Each rep has 10 of their own leads loaded in Leadkaun.

  2. 02

Session 1 (30 min): tour the UI

Manager walks through: Priority Queue, lead record, 3-tap logging, Morning Brief preview. No slides.

  3. 03

Session 2 (60 min): practice logging

Each rep logs 5 real interactions (call, WhatsApp, meeting) live, using their own leads. Manager spot-checks the logs.

  4. 04

    Session 3 (30 min): Q&A + manager coaching demo

Show a sample Monday review: ₹ at risk per rep, recovery plans. Reps see what 'performance' looks like in the new tool.

  5. 05

Day 1 after: first Morning Brief

8:30 AM IST, every rep gets their Brief. Manager sends a WhatsApp message: 'You're on the queue. Work top-down. I'll check in at 11.'

  6. 06

    Week 1: daily 5-min check-ins

Every morning at 10 AM, manager asks each rep one question: 'Top of queue today?'. Keeps workflow front-of-mind.

  7. 07

    Week 2 onwards: weekly review

Monday stand-up uses ₹ at risk as the opening metric. 1:1s reference queue adoption rate.

04Mistakes to avoid

Where teams usually slip.

  • Long slide-deck training — retention is under 10% after 2 days
  • Using demo data — reps don't see how it applies to their own work
  • No manager follow-up in week 1 — adoption collapses
